Last issue we talked about the GLP-1 consumer. This issue is about something closer to home: the 15 hours a week you spend NOT selling.

And a confession about what's happened to this newsletter's parent company. We'll get there.

The math nobody does

Take an honest inventory of last week. Not the week you planned. The one that happened.

  • Emails you owed people and answered late, or never

  • Calls that never made it into any CRM

  • The follow-up you remembered in the shower, three weeks too late

  • Content you meant to post

  • The meeting you walked into cold because prep time evaporated

For most founders and small brand teams I know, that layer eats 10 to 15 hours a week. It's not selling. It's not making the product better. It's the connective tissue work, and it's why growth stalls at exactly the moment it should compound.

Here's the thing that changed in the last 18 months: that entire layer became automatable. Not "chatbot on your website" automatable. Actually automatable.

What that looks like in practice

I didn't read about this. I built it. I use it.

Over the past six months I built a full, production-grade AI operations system for a beverage brand, wired to a CRM, calendar, email, and content tools. It's proven end to end on Foxglen, a sample brand I demo it on.

Every morning it builds a briefing: calendar, inbox triage, follow-ups going stale, priorities. Before meetings it hands over the full relationship history and what you owe the person. After a call, one spoken sentence updates the CRM, creates the follow-up task, and drafts the recap email in the founder's voice.

Two details that matter more than the tech:

It knows the business. It flags a distributor relationship going quiet at 30 days, or 14 during a launch window. It knows which states have franchise laws. It knows a depletion dip is a phone call, not a panic. Generic AI knows none of this.

It never acts alone. Every email is a draft. Every record creation asks first. The human sends, approves, decides. Anyone selling you full autopilot for relationship work is selling you a way to burn relationships faster.

The confession

So here's the news: Barrel & Beacon has pivoted. Entirely.

The consulting catalog is gone. B&B now does one thing: it builds AI operations systems for beverage brands. The system described above, rebuilt around YOUR brand, your distributors, your voice, your rules.

Why the full pivot instead of adding it to the menu? Because I think the ops-system question is about to sort beverage brands into two groups the same way GLP-1 is sorting CPG brands: the ones who adapt early and the ones who explain later why they didn't.

Pricing is public on the new site, and the first two builds carry founding client pricing in exchange for a case study. If you've read this far and felt your inbox staring at you, the audit is one call and costs less than a pallet of POS.

One more thing, since people ask

Twenty20 Beverages, my day job, isn't going anywhere. I still manage brands, markets, and distributor relationships there, same as always. Our sister company, Kind Spirits, provides back office services such aswarehousing, shipping, and so on.

I run Barrel & Beacon myself, alongside them, not instead of them, using what I actually do at Twenty20 as the reference point instead of a generic guess. If sales and marketing or back-office help is what you actually need, tell me that instead, I can help with that too through Twenty20 and Kind Spirits. If it's the operational layer around your own
brand, that's what I built B&B for.

Posted the short version of this on LinkedIn this morning too, if you want to see what people are asking or jump in yourself.

Still a newsletter, not a brochure

Off-Invoice keeps doing what it does: the trends and the arguments, GLP-1 to premiumization to whatever the industry does next. The AI ops thread will show up when there's something real to report, including the numbers from the first client builds, wins and faceplants both.

If there's an ops problem at your brand you'd bet money can't be automated, reply and tell me what it is. Worst case you're right and I say so in a future issue. Best case I show you it working.

Talk soon,
Darren
